Establish the baseline
Choose a task that reflects the training objective: produce a report from an export, format a document consistently or organise a set of follow-up actions. Record the time taken, the quality checks and any help required. Use approved sample data and a clear scoring method.
Do not compare a difficult before-task with an easier after-task and attribute the whole difference to training. Keep the conditions as similar as practical, and record changes in software, data or process that may affect the result.
Use more than one measure

Review after practice
Set a follow-up date appropriate to how often the task occurs. Ask what the learner used, where they became stuck and whether the working environment supported the new method. A process that runs monthly needs a different review window from a daily task.
If you estimate financial value, separate observed improvements from assumptions about hourly value or future use. Time released can represent capacity rather than cash savings. Record sample size and limitations when sharing a result; do not turn one positive example into a universal claim.
